Steering strategy in a food delivery challenger in the middle of a major acquisition.

A food delivery challenger navigating a cross-border acquisition under competitive pressure in a slow-growing market. New ownership, new investor expectations, compressed timeline. The board needed a clear pathway to drive the yearly strategic plan in the midst of the deal.

CONTEXT.

The acquisition created a dual pressure: keep the business running and performing while re-anchoring the strategic plan to a new ownership context. Leadership was stretched between deal management and operational continuity. The annual planning cycle could not wait and could not be run as usual.

CHALLENGE.

Three-tier coordination: local management in France, senior business analysts on the ground, two remote stakeholder groups, HQ in England and new acquirer in the US.

We designed and ran the workflow to collect all inputs without bottlenecks, protect team bandwidth, and maintain delivery cadence throughout. Every strategic option was modeled, quantified, and scenario-tested. We leveraged AI to automate and quality-check document generation, ensuring consistency across simultaneous versions shared with multiple stakeholders.

APPROACH.

Yearly strategic plan delivered on schedule, structured around 3 prioritised growth levers. COMEX, HQ, and new ownership aligned on priorities and resource allocation. Steering documents prepared for the roll-out in January with a dedicated governance.
